Not Every Purchase Deserves the Same Amount of Homework

Office administrator for a 220-person company. I manage all facility and office supply ordering—roughly $160,000 annually across 14 vendors. I report to both operations and finance, which means when something goes wrong, I hear about it from two directions.

Three years into the job, I noticed something about my own habits: I was spending the same amount of research time on a $40 order as on a $4,000 one. Comparison spreadsheets for desk fans. Meanwhile, a real equipment decision would land in my inbox with “need this by Friday” attached.

That’s not diligence. That’s a process problem.

What I’ve learned—mostly by getting it wrong first—is that facility purchases fall into three rough categories, and each one deserves a different level of investigation:

  • High-stakes, long-tail cost items — water filtration systems, HVAC gear. Research heavy, because the purchase price is the smallest number on the invoice.
  • Quick-decision items — space heaters, fans, temporary equipment. Research light, because the need is usually seasonal or short-lived.
  • Questions that aren’t purchases at all — things employees ask that just need a straight answer.

Getting the category wrong costs money either way. Here’s how I handle each one.

Scenario 1: High-Stakes Items — Do the Deep Research

I’ll use office water filtration as the example, because that’s the purchase that taught me this lesson.

In 2023, we moved into a new floor and the tap water tasted like… well, it tasted like everything except water. Employees started bringing in bottled water. Someone filed a facilities request. I got handed the project with a budget and a deadline.

We looked at several brands. Waterdrop came up repeatedly, partly because their lineup covers both under-sink and countertop units, and partly because the review volume is high enough that you can actually find installation complaints—which, honestly, are more useful than five-star reviews.

Here’s what I learned about reading reviews for this category: the reviews tell you the price. They don’t tell you the year-one cost.

The year-one cost of a reverse osmosis system is the unit, plus the installation, plus the filter replacements, plus whatever you spend fixing the thing the installer couldn’t fit. I still kick myself for not asking about cartridge costs upfront on our first quote. The unit was $329—no, $349, I’m mixing it up with the countertop model we priced. Cartridges ran $70–$90 a year, every year, for as long as we kept the system. Three years in, the unit was the cheap part.

What actually matters when you’re evaluating a system

Ask for the NSF certification listing. For reverse osmosis units, that’s usually NSF/ANSI 58, the standard covering RO systems and their contaminant reduction claims. If a vendor can’t point you to a specific certification number, the performance numbers on the box are marketing.

Then check the install requirements before you sign anything:

  • Under-sink units need a power outlet under the sink (tankless models require one), a shutoff valve you can reach, and enough cabinet clearance. In our building, the outlet was on the wrong side of the cabinet wall.
  • Countertop units skip all of that but take up counter space. If you’re in a leased office, that tradeoff might be worth it just because it’s reversible.

Which brings me to the pricing conversation, and the one question I now ask every vendor before anything else: “What’s not included?”

I said “standard installation” in an email once. The vendor heard “basic hookup, customer handles any modifications.” I meant “you handle everything.” We discovered the gap when the installer showed up, looked at our cabinet, and handed me a change-order form. It was a $280 misunderstanding. I should have gotten the scope in writing—that one’s on me.

Ask “what’s not included” before you ask “what’s the price.” The vendor who lists every fee upfront—even when the total looks higher—has almost always cost us less in the end. The low quote that grows after the work starts is the more expensive option. You just don’t find out until the invoice.

Scenario 2: Quick-Decision Items — Time-Box the Research

I once spent four hours comparing space heaters. Four hours. The purchase was $70.

This category is where I most often see people (including me, in year one) apply research effort that doesn’t pay off. Space heaters, fans, small appliances—these are seasonal, replaceable, and rarely worth a spreadsheet. Time-box them. I give myself 30 minutes, and if I can’t decide in 30 minutes, I default to the simplest option with the best return policy.

But there’s one thing worth checking, and it’s the part most buyers skip.

The reverse intuition on high-BTU electric heaters

If you’re searching for a 100,000 BTU electric heater for an office, warehouse, or garage, check the electrical requirement before the price. Do it before anything else.

100,000 BTU per hour is about 29 kilowatts of electrical draw (BTU/h ÷ 3,412 = kW). At 240 volts, that’s roughly 122 amps. That’s not a plug-in appliance—that’s a dedicated circuit, possibly a service upgrade, and an electrician’s invoice that can run into the thousands depending on your panel.

That math takes 30 seconds. Skipping it can take a lot longer.

Most commercial spaces don’t have that kind of capacity sitting unused. So when someone asks me about a 100,000 BTU electric heater, my first question is always the same: what’s your panel capacity? If they don’t know, the purchase isn’t ready to happen yet.

What the smaller units actually do

The freestanding electric stove-style heaters—the ones that look like little fireplaces, like the Danby freestanding electric stove heater models that come up a lot—typically run on a standard 120V/15A circuit. That’s 1,500 watts, or about 5,100 BTU/h.

That’s a supplement. It warms a reception area, a single office, or a waiting room. It will not heat a warehouse floor, and it wasn’t designed to. Sold as a primary heat source for a large space, it’s going to disappoint everyone.

For this category, my buyer’s checklist is three items long: Does the room actually need it? What circuit is available? What’s the return policy? That’s it. Everything else is overthinking.

Scenario 3: The Questions That Aren’t Purchases

Last month someone asked whether we could order a water flosser for the wellness room, and whether it would actually replace flossing.

Two questions. Only one of them is a purchasing question.

The research question—can a water flosser replace flossing?—has a reasonably clear answer. For most people, it’s a supplement, not a replacement. The American Dental Association’s guidance treats interdental cleaning as part of daily care, and a 2019 Cochrane review found low-to-moderate evidence that water flossers reduce gingivitis when added to toothbrushing. For tight contacts between teeth, string floss still has the better evidence base. People with braces, bridges, or dexterity issues often do better with a water flosser—that’s a real benefit, not a marketing claim. But “replaces flossing for everyone” isn’t supported by the evidence.

The purchasing question is simpler: do we buy one for the wellness room? That’s a $40–$80 item. There’s no vendor comparison needed. I answered both questions in one email.

This category exists because not every question that reaches a purchasing desk is a purchasing problem. Some of them just need an answer from someone who looked it up. Spending an hour building a vendor matrix for an $80 item is the same mistake as spending two hours on a $70 heater—just in a different direction.

How to Tell Which Scenario You’re In

Three questions, in this order:

  1. What’s the year-one cost, not the purchase price? If replacements, consumables, or installation change the total by more than 20%, you’re in Scenario 1.
  2. Does this require changing the building? Electrical, plumbing, cabinetry, mounting—if yes, you’re in Scenario 1, because the change is usually the expensive part.
  3. If this is wrong, what does it cost? If the answer is “we return it” or “we buy a different one,” you’re in Scenario 2 or 3. Move on.

The mistake I made for my first two years was treating every request as Scenario 1. That’s not thoroughness—it’s misallocated attention, and it means the purchases that genuinely deserved scrutiny got less of it than they should have.

Ask “what’s not included” before “what’s the price.” Ask “what’s the year-one cost” before “what’s the unit cost.” And when someone asks you a question that isn’t a purchase, answer it like a question instead of processing it like a requisition.

That’s most of what five years in this role has taught me. The rest, I’m still figuring out.
